Melanger vs. Ball Mill: Key Differences

Always check the actual output, cycle time, and residue left in the drum for the specific machine you're quoting.

1. Labour: the cost most people underestimate

Ball Mill

  • An operator needs to stay close by for loading, circulation, temperature checks, and unloading — for the full length of the cycle.
  • Because it can't safely run unattended, the mill is limited to staffed hours, typically 8–12 hours a day.
  • In the UK, where skilled production labour is expensive, this hidden cost often outweighs the machine's purchase price over a few years.

Melanger

  • Once loaded, it grinds on its own — overnight, over the weekend, with no one watching it.
  • One operator can comfortably run several melangers in parallel, since each only needs occasional checking.
  • Labour per kilogram produced is typically around a quarter of a ball-mill line's, simply because the machine works while your team doesn't have to.

The real question to ask when comparing machines isn't "which cycle is faster?" — it's "how many staff-hours does it take to produce a month's worth of stock?"

2. Noise: a real workplace issue, not a minor detail

Ball Mill

  • Steel or ceramic balls tumbling inside a rotating drum produce continuous, loud grinding noise.
  • Operators working near the mill routinely wear ear defenders — this isn't a rare edge case, it's standard practice.
  • Noise this consistent can push a small production space above the UK's workplace exposure limits, meaning formal hearing protection and monitoring may be required.

Melanger

  • Stone rollers running against a stone base are inherently quieter than steel balls in a drum.
  • KADZAMA melangers run at no more than 80 dB — around the UK's lower exposure action level, well below where hearing protection becomes mandatory.
  • Quieter operation matters most for small workshops where the equipment sits close to staff, tasting areas, or even a shopfront.

3. Recipe changes and cleaning

Ball Mill

  • Chocolate passes through a pre-grinder, the mill drum, holding tanks, and the conche — every one of these has to be stripped down and washed by hand.
  • Steel balls sit in tight gaps that residue clings to; getting a mill fully clean between recipes can take several hours.
  • Any product left behind carries into the next batch — a real risk when switching between dark, milk, and white, or between allergen-sensitive recipes.

Melanger

  • Just a drum and two stone rollers — both lift out for washing in about 20–30 minutes.
  • The simple shape leaves almost nowhere for residue to hide, so cross-contamination risk between batches is low.
  • This makes melangers well suited to artisan producers running several SKUs a week rather than one recipe at scale.

4. Throughput

Worked example — one specific comparison, not a universal rule
25 kg ball mill line
Roughly 1,500 kg/month of unconched mass when run in large, single-recipe batches during staffed shifts — plus separate conching time.
85 kg melanger
A 48–72 hour cycle running continuously gives roughly 1,250–1,275 kg/month of fully refined, conched mass from one unit.
Planning tip
Need around 120 kg/day across several recipes? Stagger three or more melangers so a batch finishes roughly every 24 hours, rather than trying to match a single large mill.

Ball Mill

  • High output when producing one recipe in large batches.
  • Confined to staffed hours — no overnight runs without someone present.
  • Output still needs a separate conching stage before it's finished chocolate.

Melanger

  • Slower per cycle, but that cycle runs around the clock without supervision.
  • Grinding and conching happen in the same vessel — no second machine, no extra handling.
  • Typical batch sizes: 35–85 kg (about 77–187 lb) per run, scalable by running several units.

A larger ball mill can still out-produce a small melanger in raw kg/hour — the point of comparing whole systems isn't to prove one machine always wins, it's to work out which one fits your actual volume, recipe count, and staffing.

5. Temperature control

Ball Mill

  • No built-in temperature control on typical setups — the operator has to catch overheating manually.
  • Overheated mass risks flavour drift, fat separation, or scorched notes, and can cause milk proteins to coagulate.

Melanger

  • Because the melanger also conches the mass, it develops flavour gently over the full cycle rather than being reheated in a separate machine — one of the reasons producers report better flavour retention.

6. Product loss along the way

Ball Mill

  • Making chocolate on a ball mill line means three separate stages, and each one leaves product behind on its walls: pre-grinding (roughly 1–3% lost), the ball mill itself (another 1–3%), and finally the conche (a further loss on top).
  • These small losses stack up across the whole line — the more machines the mass passes through, the more is left behind and has to be scraped out or written off.

Melanger

  • Grinding and conching happen in a single vessel, so there's only one surface for product to cling to.
  • Total loss typically runs up to around 3% — comparable to just one stage of a ball mill line, not three.

Over a full production run, this difference in yield adds directly to the cost-per-kg gap covered below — fewer stages means less cocoa butter and sugar written off before it ever reaches a mould.

Which one should you choose?

As a rule of thumb: if you're producing one recipe at 3–5 tonnes a month or more, a ball mill is worth evaluating seriously — that's the volume where its raw speed starts to pay for the extra labour and equipment. If your range includes two or three recipes or more, a melanger is usually the more efficient choice up to around 5 tonnes a month, since it avoids the hours-long cleaning between recipes that a ball mill demands.

Choose a melanger if you:

  • Want to cut staff-hours by letting the machine run unattended, including overnight.
  • Need a quieter workspace, especially in a small or shared unit.
  • Produce several recipes and switch between them often — melangers are usually the more efficient choice for 2–3+ recipes up to around 5 tonnes/month.
  • Have limited space and want a simpler, self-contained setup.
  • Care about consistent temperature and flavour without babysitting the machine.

Choose a ball mill if you:

  • Run large volumes of a single recipe and rarely change it — worth evaluating from around 3–5 tonnes/month of one recipe upward.
  • Have staff available to supervise the cycle and handle cleaning.
  • Have space and budget for a separate conche and holding tanks.
  • Prioritise raw speed over flexibility and lower running costs.
